Overview

Digital Witch provides AI-powered Customer Success solutions, CRM implementation, and workflow automation for businesses. Leadership noticed that renewal performance had declined over two consecutive quarters. Although customers were still using the platform, the Customer Success motion was becoming increasingly reactive, with engagement rising only as renewal dates approached. The objective was to build a proactive retention framework that identified churn risks earlier, deepened product adoption, strengthened executive relationships, and improved renewal forecasting discipline.

The Challenge

The core issue was not simply renewal execution. Retention was being treated as a renewal event rather than an outcome of continuous customer value delivery.

Key Challenges
  • ▸Customer engagement increased only as renewal dates approached.
  • ▸Executive stakeholders were rarely engaged after implementation.
  • ▸Product adoption varied significantly across accounts.
  • ▸Budget and renewal conversations started too late.
  • ▸Salesforce renewal opportunities were not consistently updated.
  • ▸Early signs of contraction were not always captured.
  • ▸Potential expansion opportunities were identified too late.

My Strategic Approach

1
Step 1

Introduced Account Health Monitoring

I structured account health around multiple signals rather than relying on a single health score, shifting conversations from renewal probability to actionable account changes.

  • Product usage and adoption
  • Support activity
  • Customer engagement
  • Stakeholder participation
  • Business outcomes
  • Renewal timeline
  • Budget concerns
  • Expansion or contraction signals
2
Step 2

Built a Proactive Engagement Rhythm

Instead of waiting for renewal, I established structured touchpoints throughout the customer lifecycle to consistently connect platform usage to measurable business outcomes.

  • Onboarding checkpoints
  • Adoption reviews
  • Success planning
  • Executive engagement
  • Business reviews
  • Renewal readiness reviews

Step 3

Strengthened Executive Relationships

Where relationships were concentrated around day-to-day users, I identified opportunities to engage decision-makers and executive sponsors on strategic priorities, ROI, and future requirements.

  • Strategic priorities
  • Business impact
  • ROI
  • Adoption trends
  • Risks
  • Future requirements

Step 4

Improved Renewal Readiness

Renewal preparation was moved earlier in the customer lifecycle, making Salesforce a source of truth for renewal visibility rather than a post-decision record.

  • Contract timelines
  • Renewal probability
  • Customer sentiment
  • Adoption levels
  • Outstanding issues
  • Budget concerns
  • Stakeholder changes
  • Expansion potential
5
Step 5

Connected Expansion to Customer Outcomes

Expansion was not treated as a separate sales event. Opportunities were identified when customer needs, product adoption, and demonstrated value indicated that additional capabilities could help the customer achieve a larger business outcome.

  • Customer Goal → Adoption → Demonstrated Value → Emerging Need → Expansion
  • Customer-centric commercial motion
  • Value-based expansion conversations

Conclusion

Retention is rarely won during the renewal conversation. It is earned through the cumulative experience a customer has throughout the lifecycle. This experience reinforced my approach to Customer Success: don't wait for the renewal date to discover whether the customer sees value. Build, measure, and communicate that value throughout the relationship. The framework — Monitor → Diagnose → Engage → Deliver Value → Measure → Renew → Expand — enables Customer Success teams to move from reactive account management toward proactive retention and sustainable revenue growth.
