Increasing Customer Expansion Revenue
Project
Customer Expansion Revenue Growth Initiative
Overview
Digital Witch, a B2B SaaS company offering AI-powered Customer Success, CRM implementation, and workflow automation solutions, discovered that many customers were only using a small portion of its platform. While renewal rates remained stable, low feature adoption, limited stakeholder engagement, and a lack of strategic account planning resulted in missed expansion opportunities and lower Net Revenue Retention (NRR). The objective was to increase expansion revenue by driving broader platform adoption, identifying new business use cases, and positioning Digital Witch as a long-term strategic partner.
The Challenge
Although renewal rates were stable, the company was not capturing the full growth potential within its existing customer base. Customers were underutilizing the platform, key stakeholders were not fully engaged, and expansion conversations were reactive rather than strategic.
- ▸Low feature adoption limited the value customers received from the platform.
- ▸Limited executive stakeholder engagement reduced expansion influence.
- ▸Lack of strategic account planning led to missed upsell and cross-sell opportunities.
- ▸Net Revenue Retention (NRR) was below target despite stable renewals.
- ▸Expansion conversations were reactive instead of value-driven.
- ▸New business use cases and AI automation modules were underexplored.
My Strategic Approach
Understand Customer Business Goals
Within the first 90 days of onboarding, I met with executive sponsors and department leaders to align every Success Plan to measurable business outcomes rather than product usage alone.
- Map business priorities and growth plans
- Identify operational challenges and success metrics
- Align Success Plans to customer-defined outcomes
Conduct Data-Driven Business Reviews
Quarterly Executive Business Reviews combined product usage, adoption trends, customer goals, ROI, and business outcomes to highlight unused capabilities.
- Review product usage and adoption trends
- Quantify ROI and business outcomes
- Demonstrate how additional features solve evolving challenges
Identify Expansion Opportunities
Using Salesforce, product analytics, customer health scores, and AI-generated account insights, I identified targeted expansion opportunities tied directly to customer objectives.
- New departments suitable for platform adoption
- Underutilized premium features
- Additional user license opportunities
- AI automation modules and CRM integrations
- Workflow enhancements aligned to usage patterns
Build ROI-Based Business Cases
For each opportunity, I presented a value narrative quantifying expected efficiency gains, productivity improvements, cost savings, and operational impact.
- Quantify efficiency gains and cost savings
- Present pricing options and implementation timelines
- Define measurable success criteria
- Make expansion decisions easier for executive stakeholders
Collaborate Across Teams
Worked closely with Technical CSMs, Product, Sales, and Support to ensure successful implementation of expanded solutions while maintaining ownership of the customer relationship.
- Partner with Technical CSMs for implementation
- Align Product feedback with customer needs
- Coordinate with Sales on commercial discussions
- Engage Support for seamless rollout
Scale with AI
Used AI daily to summarize account history, identify adoption gaps, prepare Executive Business Reviews, generate expansion recommendations, update Salesforce, and personalize communications.
- Summarize account history and adoption gaps
- Prepare data-driven Executive Business Reviews
- Generate personalized expansion recommendations
- Update Salesforce and customer communications automatically
- Free up time for strategic customer engagement
